An afternoon shop with my daughter because you can never have enough lip gloss and perfume and makeup (apparently). This is us making a bee line for Mecca. While I was here, Claude was building my AI team and dashboard. The best part is my COO. Her name is Frankie. She runs my business operations, and she has one page of rules: what she can decide on her own, what she has to ask me first, and what she must never do at all. Everything she does lands on one board. What is waiting on me, what is being built, what went out, and who did it. I can open it on my phone from the shops, the beach, school pick up and see the whole business in about eight seconds. I did not build it because it looks good. I built it because I could not see what my AI team was actually doing, and I was not going to hand work to something I could not check. And I wanted a way to capture all of the things I need to focus on and have someone keep me accountable. I’m a visual person as well so I need this view and not have things in a million tabs or tools. If you built one for your business, these are the five things it should show you: 1. What is sitting with you, and how many days it has been there 2. What is actually in progress right now 3. What went out, and when 4. Who did it 5. What it got wrong and how it has fixed it Number five is the most important, and the one no one seems to be talking about. AI isn’t perfect and needs to be trained and built.     I told my AI I did not trust it yet 🙊 Not as an i I told my AI I did not trust it yet 🙊 Not as an insult but as the feedback it needs to improve itself. It kept telling me things were done and I had no way to check. So I stopped calling it an assistant. I gave it a job title. My Chief Operations Officer is called Frankie, and she has one page of rules. What she can decide on her own. What she has to ask me first. What she must never do at all. Here is why the rules matter…. This morning Frankie added six things to my list of things to approve. (She’s built a dashboard so I can visually see everything - wanna see it) Then she went back and checked her own work instead of assuming it had gone through onto my dashboard for me to see. None of the six were there. She did some research to find out why. Six things sitting there waiting on me, that I could not see. If she had not checked, neither of us would have known. She fixed it. Then she fixed the reason it happened, so it cannot happen again. That is how I build. Set it up, test it, watch it work, improve it as you go. None of this is finished on day one, and no one should be telling you their system is finished and never has to be tweaked and refined. And the rules and governance really are the whole thing. Everyone is racing to give AI more to do. Almost nobody is doing the boring half, which is deciding what it is not allowed to do without you. These are the foundations that you should be building into your systems before using AI. It will save you so many hours from the start. I had 46 emails sitting in my inbox this morning. I used to avoid it for days. So instead of working through them one by one, my AI sorted the lot. It knows who matters, my clients, leads, and my mentors, so those get flagged for me. The noise gets archived What was left was three things that actually needed me, and a note telling me what they were. None of that is magic. It works because I built the brain of the business first, documented the processes, and trained my AI on how I actually work. Five minutes and I was done. Nothing was deleted. It is all still there, just out of my way. This is what I mean by building the systems first, so the everyday stuff stops landing on you.     Everyone wants to know which AI tool to use. Claud Everyone wants to know which AI tool to use. Claude, Gemini, ChatGPT. It’s the wrong question. Tools can and will change fast. The one everyone’s obsessed with today could be gone tomorrow, next week or month. And if you’ve built your whole business inside it, you’re stuck. So I don’t start with the tool. I build the operating system underneath it first, one that’s AI-agnostic. That just means your business lives in one organised home that isn’t tied to any single platform. A better tool comes along, you plug it in. One disappears, you’re fine. That’s the whole game. Get the foundation right from the start, and no matter how fast this AI landscape keeps shifting, your business stays solid and keeps growing. Foundations first, magic second.     Everyone’s building the shiny thing first, the das Everyone’s building the shiny thing first, the dashboard, the app, the automation, then wondering why it’s not exactly perfect or on-brand. Or when they go to build the next thing, they have to start from scratch, uploading all of the context again. Here’s the step they skip: build the brain of your business first. That just means getting your business out of your head, off Google Docs, the notes app on your phone and your 99 open tabs. Your frameworks, your client’s words and testimonials, your numbers, your processes, your program content and trainings, all into one organised home. Once it’s organised, turning it into a dashboard or an app is the quick part. The magic was never the tool. It’s the organised business underneath it. And the best part is it’s AI-agnostic. Which means if Claude or ChatGPT disappeared tomorrow, your business brain is locked down and ready to plug into the next tool. This is why I organise first, build second. Most business owners are still the bottleneck in their own business. Every approval, every handover, every “just checking” message runs through them.
